Leather sofas can look beyond saving long before they actually are. We see this all the time at our Tottenham Court Road workshop. A customer sends a photo of a cracked seat, a torn arm, or cushions that have gone flat, expecting us to say it needs replacing. Quite often, the frame is still sound and the leather problem is only one part of the job.
Some leather sofas can be repaired beautifully, some need partial reupholstery, and some are not worth the spend. The right route depends on the leather, the construction, the damage, and what you want the sofa to become.

Start with the frame, not the leather
The biggest mistake is judging the sofa only by the surface. Leather can look tired while the actual sofa is still well built. Before recommending repair or reupholstery, we want to know what is underneath.
A good candidate usually has:
- A solid hardwood or good-quality frame
- Firm joints with no serious wobble
- Springs or webbing that can be repaired
- Cushions that can be refilled or rebuilt
- A shape and size that still works in your room
A poor candidate may have a weak modern frame, loose chipboard, badly broken rails, or very cheap construction. In those cases, spending heavily on leather may not be sensible.
This is why photos help. Send clear pictures of the front, sides, cushions, arms, back, and damaged areas. If possible, include one from underneath.
Scuffs, scratches and surface wear
Light scuffs and everyday wear are often repairable. This includes rubbing on arms, faded seat edges, dull patches, and shallow scratches from use. Depending on the leather type, the work may involve cleaning, conditioning, colour matching, recolouring, or local surface repair.
Not every mark needs full reupholstery. If the leather itself is still strong and the damage is mainly cosmetic, repair can be a sensible option. The goal is not to make a used sofa look fake-new. The goal is to make it presentable, comfortable, and consistent again.
Tears, splits and punctures
Small tears can sometimes be repaired, especially if they are in less stressed areas. A neat repair may be possible on the outside back, side panel, or an area that does not take constant weight.
Seat tears are more difficult. A split across a seat cushion is under pressure every time someone sits down. A surface patch may not last if the leather is thin, dry, or already weakened around the tear. In those cases, replacing the panel is often better than trying to hide the damage.
Sometimes one damaged leather panel can be replaced while the rest of the sofa stays original. Other times, one new panel would stand out too much, especially on aged leather with natural colour variation.
Cracked or peeling leather
Cracking is a warning sign. Some cracks are surface-level and can be improved. Deep cracking means the leather fibres have dried and weakened. Once leather has lost its strength, no finish can make it behave like healthy leather again.
Peeling is a separate issue. Some sofas are bonded leather or coated split leather. These can peel because the top layer is failing. You can patch a small area, but if the surface is breaking down across the sofa, the failure usually continues.
For peeling bonded leather, we are careful with advice. Full reupholstery may be possible if the frame is worth saving, but patch repairs are often short-term. It is better to be honest at the start than spend money hiding a problem that will return.
Sagging leather sofa cushions
A leather sofa can look old simply because the cushions have collapsed. This is one of the more practical repairs. If the leather covers are still in usable condition, the cushion interiors may be replaced or rebuilt.
New cushion interiors can transform the sofa. It can also reduce stress on the leather because the cover is properly supported again.

Full leather reupholstery
Full leather reupholstery means stripping the sofa and replacing the leather covering. It is a bigger job than repair, but it can be the right choice for a strong, comfortable, well-made sofa.
Leather reupholstery is skilled work. Leather behaves differently from fabric. It has stretch, grain direction, natural markings, thickness variation, and joins that need planning. A cheap leather job can look bulky or uneven. A proper job respects the shape of the sofa.
